The challenge
A fast-growing benefits administration and enrollment platform reached a point where its data could no longer keep up with the pace of the business. Reporting was fragmented across teams, with no centralized analytics function or leadership in place to bring consistency or direction.
As a result, visibility across business lines was limited, and decisions were often reactive rather than informed by forward-looking insights. Without a clear strategy or ownership of data, the organization struggled to connect reporting to broader business goals or use it to guide growth in a meaningful way. The company needed to establish a structured, scalable analytics function—one that could unify reporting, provide actionable insights, and support more proactive, data-driven decision-making across the business.
The solution
Vaco partnered with the client to build a data and analytics function from the ground up, starting with the placement of a director of data analytics to lead strategy, team development, and modernization efforts. With leadership in place, the team focused on building a strong operational foundation by structuring the team, implementing intake workflows, and introducing project tracking through Monday.com to create visibility and consistency across analytics initiatives.
Vaco also supported the development of predictive models, dashboards, and standardized reporting to better serve both operational teams and executive leadership. To support long-term growth, the team deployed an Amazon Data Warehouse along with cloud-based data pipelines built in Python and SQL, helping create a more automated and scalable analytics environment. These efforts were closely aligned with business priorities, embedding analytics into core functions and enabling a shift from reactive reporting to more proactive, insight-driven decision-making across departments.
Our impact
The engagement transformed reporting from ad hoc to proactive, establishing analytics as a strategic growth pillar for the organization. With a director of data analytics in place and a fully built-out function supporting the business, the client shifted from fragmented reporting to a more structured, forward-looking approach to data.
Standardized dashboards, predictive insights, and scalable cloud infrastructure provided consistent visibility across the organization, while new processes and team structure improved how analytics work was prioritized and delivered. Together, these changes aligned data more closely with business goals, supported day-to-day decision-making, and positioned the organization to scale its automated analytics capabilities alongside continued growth.
